First, assess your cash situation.  Where is the cash flow on the spectrum of Chaos to Strategy?

  • Take a look at a recent balance sheet.  Is your Accounts Payable higher than the cash you have in the bank?  Is A/R higher than your bank balance?
  • Do you have a cash flow forecast that provides an estimate of your expected revenue to cover scheduled business expenses?
  • Do you have only one bank account?
  • Do you have cash controls in place, such as approvals for payments?
  • Are you aware of upcoming payments or future obligations?
  • Do you have a budget?
  • Do you have reserves for emergencies?
  • Do you know if you have seasonal impacts to cash flow?
  • Do you mix personal expenses with business?

To get out of this place, you need knowledge, a system, and planning.

Review your Cash Flow Summaries over time. Twelve months would be ideal.  Then you can see patterns of seasonality. With an expert's help, you can also discover other patterns that reveal where a lack of cash controls inhibits your business’s ability to generate cash, such as overspending in certain categories of expense.

Know your cash position today. How much do you have in the bank, and what is your current credit card debt or short-term debt balance? This tells you what you have to work with right now and what you need to be able to pay off soon. This is the start of setting cash goals.

 

Establish a reasonable cash flow forecast of revenue and expenses or outgoing cash that results in at least a break-even scenario. Review a twelve-month Cash Summary against this and determine what expenses or cash outs are bigger than your forecasted amounts. Take note of these problem areas. Also, see when your revenue fell short of your break-even scenario. Take note of these events and ask why. They will take extra effort to change.  Be willing to make the effort needed.

A System

System of cash flows:

Open another Checking account and designate one of the two accounts as the recipient of cash and the other as the spender of money.  Let’s call them the Revenue account and the Operating Expenses account, respectively.  Ensure that you can transfer funds between accounts within a day.  Direct all revenue to the Revenue account.  This step allows you to slow down cash going out by limiting the amount of money in the Operating Expenses account.  It gives you time to make a decision on what to spend money on, rather than not making decisions at all.

System of Controls:

Establish spending limits.  With an expert’s help, you can determine how much you can spend on categories such as ad spend, depending on your cash forecast model and cash available.

Establish roles and lines of communication within your organization.  Who approves expenses?  Who in your organization can spend money?  How do they let you know and get your approval to spend it?  How are the spending amounts monitored?  When limits are reached, how is this communicated, and how is spending restricted?

Establish a routine of prioritizing and scheduling payments.  Maintain regular entry of payables so you can review reports on what is due and make decisions based on actual cash available.
